Most cafes and shops buy paper bags the same way: a carton runs out, someone orders another carton, and nobody ever looks at what those bags actually cost per sale. That is usually where the money goes. A bag bought 250 at a time can cost noticeably more per unit than the same bag bought by the pallet, and if the size is wrong you are double bagging, which quietly doubles the bill again. Buying paper bags in bulk is less about chasing the cheapest carton and more about getting the size, weight and order quantity right so you stop paying for bags you do not need.

What "bulk" actually means when you buy paper bags

There is no legal definition, so suppliers use the word loosely. In practice there are three tiers, and knowing which one you are in tells you whether there is room to negotiate.

Carton quantity. Paper bags are packed in fixed cartons, commonly 250 or 500 bags for smaller sizes and 100 or 125 for the large ones. A full carton rather than a part pack is the first and easiest price break.

Multi carton or pallet. Order several cartons of one size and the per bag rate drops again, because picking and freight cost per bag falls. Most cafes and retailers should be sitting here.

Sizes and styles: match the bag to what you actually sell

Buying in bulk only saves money if you buy the right thing in bulk. Committing to a pallet of the wrong size is an expensive mistake that sits in your storeroom for a year. Four styles cover the vast majority of cafe and retail counters.

Carry bags with twist handles

The default retail bag. Brown kraft is the workhorse, white reads more premium, and coloured stock is there if it matches your branding. Takeaway carry bags

Shaped squarer and deeper than a retail bag so a container sits flat rather than tipping. If you send out coffee, bowls or boxed meals, this is the shape you want. Trying to make a tall retail bag do the job is why so many orders arrive on their side.

Grocery bags (SOS style)

Flat bottomed, self standing, no handles. These are the bags that stand open on the bench while someone fills them. Ideal for produce, bakery items, hot chips and counter service where a handle is unnecessary. They stack very tightly, so they are one of the cheapest styles to hold in volume.

Flat paper bags

No gusset, no handle, cheapest per unit by a wide margin. Greeting cards, jewellery, single pastries, pharmacy items and anything small and light. Most shops that buy flat paper bags in bulk do so because the bag cost per transaction is so low that the saving compounds fast.

Paper weight (GSM) and why it changes your cost per bag

GSM is grams per square metre, and it is the single biggest driver of both price and performance. Paper bag stock typically runs from about 80gsm at the light end up to around 150gsm for heavier duty carry bags.

Lighter stock costs less per bag and is fine for a pastry, a card or a t shirt. Heavier stock costs more but carries weight without the handles tearing out, which matters for bottles, books, ceramics and anything with a corner.

The trap is buying light to save money and then double bagging. Two 80gsm bags cost more than one 120gsm bag and look worse doing it. If your staff routinely reach for a second bag, your GSM is too low and you are paying a premium for the privilege. The reverse trap is also real: a boutique using a heavy bag for a single greeting card is burning margin on every sale.

Working out your real cost per bag

Published carton prices are not your cost. Your cost is this:

(carton price + freight allocated to that carton) ÷ bags actually used

Two things distort it. The first is freight. Paper bags are bulky and light, so freight is charged on volume, not weight. One carton shipped on its own can carry a freight cost that wipes out any per bag discount, which means consolidating several cartons into a single order is often a bigger saving than the unit price break itself.

The second is wastage: crushed bags at the bottom of a carton, bags used for the wrong job, bags handed out for a single coffee cup. Most sites lose a few per cent of stock this way.

Worth doing once: count bags used across one normal week, split by size, then multiply out for the year. That number tells you whether you should be buying cartons, multi carton lots or requesting a quote, and it usually surprises people.

How much to order, and where to put it

More is cheaper per bag, right up until the point where it is not.

Paper bags are hygroscopic, meaning they take on moisture from the air. In a humid Australian storeroom, bags left for a long time can soften and handle glue can weaken. They also crush easily if something heavy goes on top of the carton.

A reasonable starting point for most cafes and small retailers is three to six months of stock for your highest volume size, and carton quantity for the sizes you use occasionally. Store cartons off the floor on a pallet or shelf, away from external walls and doorways where moisture collects, and rotate oldest stock to the front. Keep cartons closed until you need them; the box is doing real work.

Cutting costs without cutting quality

A few things that reliably work:

Standardise on fewer sizes. Most shops can cover 90 per cent of sales with two carry bag sizes plus one small bag. Fewer lines means bigger volumes per line and better pricing on each.

Order to a freight threshold, not a stock threshold. If you are ordering anyway, adding the tape, the tissue or the next size up costs almost nothing extra in freight.

Check whether a cheaper style does the job. A flat bag or a grocery bag instead of a handled carry bag, where a handle is not needed, is often a large percentage saving per unit.
